How Could Aleph Alpha Fix Its Revenue Problems in 2027?
The most credible route is the one Aleph Alpha is already on: stop competing on frontier models and sell sovereign, deployed AI to governments and regulated enterprises, now as part of a larger company. Aleph Alpha has not published its revenue, so no outside source can say how big the gap is. TechCrunch reported in April 2026 that the company had previously generated "little revenue and significant losses" (TechCrunch).
Since then, SiliconANGLE reported that Cohere and Aleph Alpha signed a merger agreement on September 16, 2026 (SiliconANGLE). That makes the question partly one for the combined company.
This page separates what has been reported, with dates, from our analysis, which is labeled as ours and is opinion. It is not investment advice.
What Aleph Alpha is and sells today
Aleph Alpha is a German AI company founded in 2019 by Jonas Andrulis and headquartered in Heidelberg (heise, SiliconANGLE). SiliconANGLE describes it as a company that "develops small language models for enterprises and government agencies" and helps customers deploy them in production.
Its own website, read October 19, 2026, leads with Kolibri, which it calls a specialized sovereign language model for business-critical environments, alongside solutions, a platform and what it calls forward-deployed services (aleph-alpha.com). The home page did not mention PhariaAI, the suite TechCrunch said it unveiled in 2024.
- Customer results the company listsA government agency assistant for 80,000 users; a 90% cut in search times for a chip manufacturer; 40% faster RFQ processing at an automotive supplier. These are the company's own claims, with no revenue attached.
- Customer logos shown on its siteBaden-Württemberg, the federal digital ministry (BMDS), Bundesagentur für Arbeit, Deutsche Bank, Hella, Infineon, SAP and Schwarz Gruppe. A logo is not a contract size or a paying relationship we can describe.
What is publicly reported about funding and valuation
TechCrunch reported on September 5, 2024 that Aleph Alpha raised a $500 million Series B in November 2023 (TechCrunch). SiliconANGLE, in September 2026, says the company has raised about $126 million in venture funding. We could not reconcile those two figures from what we read, so treat the funding total as unclear.
In October 2025, heise, citing Handelsblatt, put Aleph Alpha's most recent valuation at around half a billion euros, compared with almost twelve billion euros for France's Mistral (heise). The Schwarz Group, the German retail conglomerate behind Lidl, is described as one of the largest shareholders.
What is reported about the strategy shift and leadership
- September 5, 2024. Per Bloomberg, as relayed by TechCrunch, Aleph Alpha appeared to step back from building large language models toward AI support services. Andrulis said: "Just having an European LLM is not sufficient as a business model. It doesn't justify the investment."
- October 11, 2025. heise reported that Andrulis gave up his managing director role and became chairman of the advisory board, and that Carsten Dirks, responsible for operations, also left. Reto Spörri and Ilhan Scheer were named to lead from January 2026.
- Schwarz influence. Spörri was previously a divisional director at the Schwarz Group. Handelsblatt, via heise, reports the group gained considerable influence over strategy through Schwarz Digits.
- Today. The company's website lists Scheer as CEO and carries a news item saying Spörri is leaving. It gives no date for that departure, and we found no independent report on it.
What is reported about revenue and the Cohere deal
No source we read gives an Aleph Alpha revenue figure. TechCrunch's April 25, 2026 article says only "little revenue and significant losses", says the company has about 250 employees, and says the departure of Andrulis left it in a "weakened negotiating position" (TechCrunch).
The same article reports that Cohere, last valued at $6.8 billion, will lead the combined company and that this is "not an alliance between equals". Schwarz Group is to provide €500 million in structured financing and expects the new entity to run on its STACKIT sovereign cloud. According to Handelsblatt, the term sheet values the combined company at about $20 billion. Cohere reported $240 million in annual recurring revenue in 2025.
SiliconANGLE reports the merger agreement was signed on September 16, 2026, that the combined company will use Cohere's brand after regulatory clearance with dual headquarters in Berlin and Toronto, and that Heidelberg will become an AI research center. It also reports, citing The Globe and Mail, that a Canadian government-backed consortium could invest another $3 billion. The deal still needs regulatory and shareholder approval.
Our analysis: practical revenue levers
- Pick fewer segments. The reported target list (defense, energy, finance, healthcare, manufacturing, telecoms and the public sector) is broad. We would start with the public sector and a small set of regulated industries where data residency decides the purchase, and say no elsewhere.
- Package the services. Forward-deployed work is expensive to deliver. We would turn the repeated parts of it into fixed-scope offers, such as a defined first use case with a set price and a clear path to production, so each deal is easier to quote and renew.
- Price on usage and outcomes, not only projects. A licence plus metered usage on the platform gives recurring revenue, instead of relying on one-off project fees. The customer results the company cites, such as faster search and quicker RFQs, are the kind of outcome a contract could reference.
- Use partners and the Schwarz channel. If the combined company runs on STACKIT, bundling AI with sovereign hosting lets one conversation cover both. Integrators and software vendors already named as customers could resell or embed it.
- Land and expand. Start with one department at a named agency or enterprise customer, prove it, then expand across departments. The 80,000-user government assistant the company describes is the model to repeat.
- Watch the merger risk. Dropping the Aleph Alpha brand and merging two sales teams can stall renewals. We would keep existing accounts' contacts and commitments stable through the transition.
